In the 21st century, the “IT” of an Enterprise is so inextricably linked to “The Business” of an Enterprise, it is impossible to decide where “The Business” stops and “IT” begins.

In fact for many Enterprises today, “IT” is the business to a large extent. So, does this mean handing over the management and direction of the Enterprise to “IT”? No. that would be ludicrous, but so is thinking in terms of “The Business” and “IT”. So what do we do? How can we square this circle? How can we think and organise enterprises in the 21st Century? The answer is to think in terms of Connecting the DOTS™

Most Enterprises organise themselves around the tried and tested “Business” and “IT” way of thinking, and their departments and CxOs. This is understandable and has served us well over the years. However, this paradigm is no longer appropriate.

Why not book a 1/2 day Briefing?

Run over 1/2 day and using this book, this briefing presents and defines DOTS. It discusses why thinking in terms of “The Business” and “IT” is no longer appropriate, and why adopting DOTS can ensure an Enterprise concentrates on, and be driven by, the core strategic capabilities of any Enterprise.

In todays world, the pressure for Enterprises to change is immense and grows day by day.

It comes from internal pressures (which are largely under the control of the Enterprise), but it also comes from external pressures (which are largely NOT under the control of the Enterprise) such as changing markets, changing customer segments, legislation, regulation and Business models, not to mention the inexorable advances in IT that seem to only ever accelerate.

So, in todays world, just being able to change, is not enough. What distinguishes Enterprises these days is how they change.

How effective and efficient they are at doing Transformation. The era of the Transformation - of Transformation.

The Transformation of Transformation begins with understanding how mature your Enterprises Transformation capability currently is, which then guides what parts (if any) need maturation

Why not book a 1 day Training Course?

Run over 1 day and using this book, the first part of the workshop presents the concepts required to understand the ETMC and why considering the maturity of your Enterprise Transformation capability is strategically important to its continued survival. The remainder of the day is a hands-on workshop attendees use the ETMC to begin to consider and then expose the maturity of their Enterprise Transformation capability, and to develop overall findings and recommendations for its maturation.

This books is a collection of articles by Svyatoslav Kotusev, Tom Graves, Orest Roman Swystun, Kevin Lee Smith, Bouateli Abdenour, Graham Berrisford and Len Fehshkens, stating why they believe that TOGAF is NOT an EA Framework.

Why did I decide to compile this book?

I believe that TOGAF has done more to damage the EA “profession” (such as it isn’t!) than anything else in the world, and that the EA “profession” would be in a much better place today if TOGAF had never existed.

There are two main confusions that exist with regards to peoples (practitioners and management) understanding of EA.

  1. Most people (90% perhaps) think that “it’s all about IT”.

  2. Most people (90% perhaps) think that its all about running (mostly large) IT projects.

And the reason for this mass misunderstanding is because this is what TOGAF tends to push. People are told that TOGAF is an EA framework by the confused majority and so new people believe it to, which of course, adds to the majority thinking and saying the same wrong things.

These fundamental misunderstandings have to be tackled if an EA profession is to exist.

I compiled this book to start a proper debate on the subject and also to allow people to realise that there is a choice out there between which EA frameworks they can use and who they talk to that may have different ideas to The Open Group.

Enterprise Architecture has existed (in many forms) for a long time, and there are many “experts” around to educate others. Books and training courses abound.

However, EA is currently at the same point in time, as Chemistry was when Chemists were Alchemists. So perhaps a better term for Enterprise Architecture is Enterprise Alchemy and a better term for Enterprise Architects is Enterprise Alchemists. (It is perhaps fitting that the acronym does not need to change!). The parallels between what EA claims and what alchemy claimed are intriguing.

That may see flippant or a pathetic attempt at humour, however, in admitting that, as a profession, EA is about as mature as alchemy was hundreds of years ago, we have made the most important step of all. The first step. We have stopped being unconsciously incompetent and we are now concisely incompetent.

Admitting that EA is as mature as Alchemy is big thing. Many people will not agree (mostly the Alchemists!). Many people have a vested interest in presenting themselves and their companies as “experts” even when their expertise just turns out to be “whatever we think”.

The time has come for a change. The time has come for Enterprise Alchemy to grow up and Become Enterprise Architecture. This book presents a information to define Enterprise Architecture, and Architects in a Pragmatic fashion. It does not purport to be the end of the road. But it does try to be the beginning.

Why not book a 1 day Training Course?

Run over 1 day and using this book, the course presents what EA is (the noun and the verb), what EA is not (the noun and the verb), how EA fits into the wider Transformation domain, how the popular frameworks such as Zachman, TOGAF, POET, PEAF, COBIT and ITIL fit in, the fundamental differences between Architecture & Engineering, the two types of Enterprise Architect (the role) and over 50 keypoints to help focus the mind.

The biggest enemy of Enterprise Transformation is Culture.

Do not underestimate the power of culture. Do not underestimate the power of culture. Do not underestimate the power of culture.

Culture trumps Everything™ is much much more than just a saying. It is a very cold hard fact, which if ignored, literally has the capacity to destroy civilisations.

For any human based system, you can change as many Methods as you like, define as many Artefacts as you like and change the Environment used (including IT) until the cows come home, but like a cork bobbing in the sea, they are utterly insignificant compared to the churning seas of Culture. Even when the sea appears calm there can be dangerous undercurrents and hidden dangers that can sink the unsinkable. All Enterprises have to navigate the icebergs of culture, but many of them do not realise that they can only see 10% of the iceberg.

From personal experience:  5% of the time, that equates to Culture Enables Everything™. 95% of the time, that equates to Culture Screws Up Everything™

Why not book a 1 day Training Course?

Run over 1 day and using this book, the course exposes the culture that exists in many enterprises. It gets the attendees thinking in terms of culture, different ways to think about it, the role psychology plays, how the two tribes of "the business" and "IT" contrast, and over 40 keypoints to help focus the mind.

This book is presents the concepts required to understand an EA Modelling Tool, what it used for, what information must be modelled, and pragmatic methods for adoption and use.

Many Enterprises already have some kind of EA Modelling Tool, that are being actively used for the purpose of Enterprise Architecture, aka creating and maintaining Structural (Capability) and Transformational (Portfolio) Roadmaps. But those Enterprises are in the minority.

Many, many more have either no EA Modelling Tool at all, or they have one but have found that it has not lived up to expectations and sits gathering dust on the shelf or being used as glorified reporting tool and generally providing questionable (if any) returns.

Having witnessed many failures, this book sets out the Methods, Artefacts and Environment required to effectively choose and operate an EA Modelling Tool. It covers the key things that must be done to effectively and efficiently; choose a tool, and then to operate it in a sustainable way.

If the Management decides to choose (or replace) and operate an EA modelling tool effectively, then this book sets out all that is required to do so. Pragmatically.

Why not book a 1 day Workshop?

Run over 1 day and using this book, the first part of the workshop presents the concepts required to understand an EA Modelling Tool, what it used for, what information must be modelled, and pragmatic methods for adoption and use. The remainder of the day is a hands-on workshop where you will formulate your own tailored approach for selection, define which requirements are key to you, and develop a shortlist.

This book is volume 1 of a set, containing conversations the author has had with hundreds of people on LinkedIn© on the subject of Enterprise Architecture. Subsequent volumes continue the discussion from where it left of in the previous version.

There are no dates as such, but the set generally covers 2010 to 2014 at which point I stopped because I had been put on moderation or banned from most of the groups where discussions were going on that it was pointless to continue. They had won.

I have published it not necessarily so people can see the content (although that is useful in itself) but more because I think it’s useful for people to witness how these debates “work”. Perhaps it would be useful as a Psychology analysis regarding how online conversations are conducted. Also, parts of it are quite funny ;-)

No apologies are given for the numerous spelling mistakes and other grammatical faux pas! Who cares about grammar – it’s the debate that’s important.

People always talk about a civil level of discourse. Well, who is to say what a civil level of discourse is? Plenty of people enjoy the rough and tumble of debate. People enjoy tabloid journalism; people enjoy all different kinds of discourses. If group owners on LinkedIn© regulate how we can speak, the tone in which we can have debates, the language we can use, is going to find that all the interesting people, all the creatives, all the most fascinating personalities are going to leave.

If the Management decides to control (manage) Enterprise Debt™, then this book sets out all that is required to do so. If the Management decides not to control (manage) Enterprise Debt™, then this book will provide an idea of the potential problems of not doing so.

Many Enterprises already have some kind of governance with respect to Enterprise Transformation. Sadly, many of the Methods (and Artefacts) employed are deeply flawed. Governance tends to be either a tick in the box exercise or a policing exercise. Having witnessed the failure of many Transformation/change initiatives over 35 years, I have created a new way of effecting Governance, with addition of the crucial Lobbying component that is missing in most Enterprises. The changes required to utilise Enterprise Debt™ are small but the effects can be truly game changing.

One thing is for sure. All Enterprises fit into one of two camps:

  • Either the Enterprise controls (manages) Enterprise Debt™, or

  • Transformation Debt™ will control the Enterprise.

Which camp an Enterprise falls into,  is up to the Management to decide…

Why not book a 1 day Workshop?

Run over 1 day and using this book, the first part of the workshop presents the concepts required to understand Transformation Debt™ and provides a detailed method for defining, measuring and managing it. The remainder of the day is a hands-on workshop where you will think about the principles that are applicable to your Enterprise, practice defining the Transformation Debt™ when those principles are violated, and making decisions to accept the debt created or provide the resources required.

PF2 provides a set of fundamental thoughts, ideas, definitions, ontologies and introduces the Pragmatic Family of Frameworks that use these things as their superclass.

Pragmatic asserts that every Enterprise consists of four distinct conceptual parts which a) totally and completely defines all Enterprises without overlaps or gaps, b) are the most fundamentally important to the Board and the sustainability of the Enterprise and c) have different operating models, different cultures, different languages, different drivers, different mind-sets, different tools, different processes, different artefacts, etc.

It is this new way of thinking about Enterprise that unlocks the understanding to mature them in a sustainable pragmatic way.

"The only constant is change!" has been the battle cry for many years but just being able to deal with change is no longer enough. The new battle cry is "The only constant is the acceleration of change!".

How an Enterprise effects the whole of Transformation is becoming a Strategic Strength or a Strategic Weakness, where massive business opportunities can be gained or massive business problems will result.

POET allows those involved in the Transformation of Enterprises (from the "Chief Transformation Officer" to those physically deploying the changes, and all those in between) to take a coherent and holistic view (Methods, Artefacts, Culture and Environment) of the Transformation part of an Enterprise (from Strategy to Deployment) to allow Executive Management (by enabling informed decisions) to improve it.

Not the Transformation of Operations, but the Transformation of Transformation, to better enable the Transformation of Operations.

Who should read POET? Anyone and everyone that is involved in the Transformation of Enterprises.

More specifically, POET is of most use to the CEO, COO, CIO and CTO and the wider executive team for it is they who have the Accountability and Responsibility for the Efficient and Effective design of the Enterprise Transformation Processes. Ultimately the person who would get most benefit would be the Chief Transformation Officer (CXO) - a role that does not currently exist in 99.9% of all Enterprises.

Why not book a 2 day Certification Course?

Run over 2 days and using this book, this course provides in depth training and administers the 2 part PEAF Foundation exams.

PEAF Foundation training sets out an Operating Model for the whole of the transformation domain (from Strategy to Deployment) and the common patterns of methods and artefacts that allow an organisation to tactically improve parts of it while preserving the effectiveness and efficiency of the whole. It sets the context for Enterprise Architecture in terms of where it fits in, and where it doesn’t.

PEAF asserts that people working within the Strategising and Roadmapping phases of Transformation already know how to do what they do. The problem is not them. The problem is the context (Methods, Artefacts, Cultural and Environmental things) that they are forced to work within.

PEAF does not tell you how to be a CxO, Executive, Strategic Planner, Enterprise Architect, Business Architect, Solution Architect, Portfolio Planner, Portfolio Manager, etc, etc, etc.

What PEAF does do is expose a holistic environment and context of Methods, Artefacts, Culture and Environment that all of those people exist within. The glue that brings all the parts together into a choreographed whole which makes the whole so much more than just the summation of its parts.

PEAF aims to increase the maturity (effectiveness and efficiency) of that context, enabling people to achieve their full potential. Increasing the maturity of the context they work within, to one that supports, enables and makes their work easier rather than one which hinders, impedes and makes their work more difficult.

PEAF places its emphasis on the one practical issue that causes the most problems for EA efforts: how to get started and keep going, delivering real and verifiable results within the constraints and complex, challenging realities of any large Enterprise.

PEAF was born out of failure - out of identifying all the myriad of ways in which EA efforts fail in real business practice, and then devising ways to prevent these sources of failure from occurring.

PEAF (ISBN:978-1-908424-10-5) inherits and builds on POET (ISBN:978-1-908424-07-5). Therefore reading and understanding PEAF requires that you have previously read and understood POET

Why not book a 2 day Certification Course?

PEAF Certified training concentrates on the specifics of the EA domain and sets out the fundamental pieces to be put in place to be successful.
