Here we see how the Phases of Transformation exist in a holistic and coherent cascade from Strategic intent at the top, down to deployed change at the bottom.  For each phase, we can say that the information regarding WHY we are doing what we are doing (Transformational) and WHY we are doing it this way (Structural), flows from the phase above, and the information regarding HOW what we are doing will be made real (or operationalised) is accomplished by the phase below.

For each phase (or ellipse) the same basic pattern of work is being carried out.

1.    The structural starting point (as defined by MACE) for each phase is what currently exists, and is shown on the left of each ellipse.

2.    This structural starting point for one phase, also acts as the information to perform impact analysis on, and is shown below each phase.

3.    The structural output for each phase is shown on the right of each ellipse.

4.    This structural output for one phase, also acts as the information that provides constraints, and is show above each phase.

You will notice in the main diagram, that the some of the boxes are only showing slivers. This illustrates the fact that scope of work of each project at these levels, and therefore only deals with part of the Enterprise’s Architecture and Engineering Models at a time rather than the whole.

5.    We also see how the Transformational Artefacts (as defined by MAGMA) exist in this holistic and coherent cascade, by providing the Motivation and Actions that drive each phase.

6.    Finally we see that each phase performs Governance on the phase below, to ensure that Principles, Polices and Standards are followed…

7.    And Lobby’s the phase above, to raise Transformation Debt™ when the Principles, Polices and Standards cannot be adhered to, and the reasons why.

So, for each phase (or ellipse) the same basic pattern of work is being carried out:

¨      The inputs of Why are we doing it and Why are we doing it this way flow from the phase above.

¨      The outputs to the right consist of the transformation needed to effect the change within the constraints of the Why are we doing it this way. This transformational information consists of detailed information to perform the next phase and high level information to perform all subsequent phases.

¨      These outputs are produced in the context of what currently exists at that level - to the left, and in the context of what currently exists - at the level below.

¨      Governance is performed down to the phase below. Lobbying is performed up to the phase above.

This simple pattern is the key to enable the whole Transformation domain to work together in a coherent and connected manner, allowing us the absolute best chance of success.
